MBA Admissions: About You, About More Than You

The military style and ethos of management is usually best avoided in MBA admissions, because it is not subtle or complex enough for the real world of business. If Adcom is interested in your leadership style (and they are) they are interested in how you are able to motivate people without threats or force or heirarchy. To go up to someone’s desk and scream in their ear is hardly going to work in your office. In business, pulling rank usually does more harm than good.

However, occasionally there is something to be gleaned from the military, and here is a video worth two minutes of your time. It features Eric Greitens, a former Navy SEAL, now CEO of ‘The Mission Continues.’

 

He describes his epiphany during ‘Hell Week’ when it dawned on him: “This isn’t about me. This test is about my ability to lead and be of service to the people who are in that tent right now.” The irony is he then falls asleep…

Jokes aside, here’s the point from an MBA admissions perspective:

A lot of applicants describe corporate hazing of one type or another. That is, the long hours worked, vertical learning curves ascended, all-nighters pulled, jetlag endured, and so on — in terms of personal gain. “I suffered, I showed perseverance and came though it, and learned a lot, and now I’m a better person.” That’s okay as far as it goes.

But the real admissions jackpot comes from being able to see it and frame it in group terms. How the ‘pain’ was all about bearing the load with the rest of the group, and achieving goals for the group. That is, how your effort was about more than just you, therefore implying what you will do with your MBA will also be more than just about you.

In this regard, note items 2 and 3 on the MIT Sloan guidance (which enumerates principles equally true of all top tier MBA admissions.)

“We seek to enroll well-rounded individuals with the following characteristics:

  • Success in your professional endeavors (whether you are well into your career or a college senior)
  • Ability to collaborate to accomplish a common goal
  • Drive to inspire others to achieve success
  • Vision to seek alternative solutions to existing challenges
  • Pursuit of meaningful goals”

HBS augments case method teaching: a call to ‘doers’

Harvard Business School this week announced first moves toward its long-awaited curriculum reform in an email from Dean Nitin Nohria and Senior Associate Dean Youngme Moon to incoming students. The essence of it is: HBS is creating a new required first-year course called “Field Immersion Experiences for Leadership Development” (FIELD), and will provide greater modularity and student choice in the second year.

By all accounts the reforms are not huge, and not as extensive as those undertaken by Wharton, Stanford, Yale, Haas, and other major programs recently. It appears that HBS’s strategy is to introduce reforms in a incremental, rolling way.

But there is a radical kernel in the FIELD program, something HBS applicants should note. According to the deans’ statement, the course will focus on developing substantively meaningful small-group learning experiences that are “experiential, immersive, and field-based.”

Elaborating on this, Brian Kenny, chief marketing and communications officer for Harvard Business School, was quoted as saying: ”For most of the last 100 years, we have been exclusively using a case study pedagogy. We’re recognizing that the case method needs to be supplemented with experiential things that allow students to balance knowing with doing.”

In other words, “doing” is moving up the list of what’s crucial at HBS. They are looking to graduate “doers” rather than merely “knowers.” Of course Harvard will claim they have been doing this all along, but part of the enduring criticism leveled against business schools, particularly in the wake of the Credit Crunch, is that “book learning” is not enough to make a good business leader.

The case method is in itself a hybrid between a straight textbook learning and the real world, and this is what made it powerful in a world where some other b-schools taught more rote style. But the world has moved on, and “experience” and “immersion-fieldwork” have become central to what all serious b-schools consider valuable in formative management education. Of course, the case method will still be at the heart of the Harvard’s teaching. But there is a clear manifesto to nudge the case method further towards the real world by augmenting it with immersion.

How does this affect admissions? Quite simply, HBS is looking, more than ever, to turn out graduates who are ready, willing, and able to roll up their sleeves and immerse themselves in their leadership projects. So you-the-applicant should look to show where and how you have successfully navigated “immersion” projects in your past, what learning experiences you will immerse yourself in while at HBS and in your near-term future, and how the FIELD experience will help you do it better.

What does the sign on your desk say?

Everyone knows leadership is a key theme in MBA applications. One way or another, the b-school graduate is going to be a leader. Therefore showing evidence and understanding of, and aptitude and appetite for, the demands of leadership is central to succeeding in MBA admissions selection.

Because of this, as an admissions coach, I’m always on the lookout for insight into leadership and how to communicate it, and I found some by Paul Thornton at a blog called Great Leadership.

Thornton says business and political leaders often have a motto or plaque on their desk or office wall that encapsulates their leadership attitude. His article is below. I repost it here in full on this blog, in order to be able to ask the question: as an MBA applicant, what is the sign on your desk, or what will it be when the time comes?

More specifically, if you can distill the essence of your leadership attitude or style or motivation in this way, it makes an excellent basis for telling Adcom about it in your essays or interview in a way that will get you noticed… much better than serving up worn-out phrases about leadership as “motivating people” or “making a difference” or other standard waffle that will shift you only sideways into the bundle of applications about to be dinged.

Here is Thornton’s text:

“As a leader, what should the sign on your wall or desk say?

W. Clement Stone began as a shoeshine boy and became a multimillionaire. He credits his success to three words: Do It Now. He required everyone who worked for him to write those words on index cards and post them in their work area.

Over the past twenty years I have collected and analyzed many of the quotes leaders post on their office walls or keep on their desks. Many of these quotes are the guiding principle they followed to achieve success. Here are my top 15.

1. “It can be done!” —Sign President Ronald Reagan kept on his desk in the Oval Office.

Leaders are optimistic, upbeat, and positive. Reagan was known for his optimism and the ability to express ideas in a clear, eloquent, and quotable fashion.

2. “No Whining” —Sign on the desk of James Parker, former CEO, Southwest Airlines.

Victims wine and blame others. Leaders may get discouraged on occasion but never play the victim role.

3. Bill Gates had a picture of Henry Ford in his office. It was there as a reminder to not do what Ford did. Ford didn’t listen to his customers. He knew his customers wanted the option to buy cars painted other colors besides black. This “fatal attitude” caused him to lose market share to upstart General Motors.

4. “The Buck Starts Here!” —Sign on the desk of Donald Trump.

Leaders see opportunity and take action. Non-leaders only see the status quo and sit still.

5. “Be brief. Be Brilliant. Be Gone.” —Former sign on the office wall of Mark Goodman, CEO, Twist Image.

Leaders who are clear and concise are more credible and more brilliant.

6. “Start Talking and Get to Work” —Sign in the office of Alden Davis, former Business Effectiveness Consultant, Pratt & Whitney Division of United Technologies Corporation.

Leaders spend a significant amount of time talking and listening. Advocating, proposing, nudging, selling, questioning, listening, probing and digging are what leaders do.

7. “A designer knows he has achieved perfection not when there is nothing left to add, but when there is nothing left to take away.” —Antoine de Saint-Exupery”—Sign above the desk of Michael S. Hyatt, CEO, Thomas Nelson Publishers.

Michael states, “Leaders remove the clutter so their big ideas stand out.”

8. Hatim Tyabji, former chairman and CEO of VeriFone, Inc. —On his office wall there was a poster that consisted of twelve blocks, each with a photo of an Irish setter. The first 11 blocks show the dog standing, not responding to a command to “sit.” Finally, in block twelve, the Irish setter sits. “Good dog,” reads the poster.

Hatim states, “That is the essence of leadership. I can’t get disillusioned when I say ‘sit’ and nobody sits. So I just keep repeating the message. Leaders must be clear, consistent, and repetitive. Keep repeating the message until it sticks.”

9. “Be Realistic, Demand the Impossible” —Sign in the office of T. J. Rodgers, founder and CEO of Cypress Semiconductor.

Leaders are demanding! They expect more than others think is possible. Leaders believe most people have underutilized talents and abilities.

10. Strive for Excellence. Signed photographs of Frank Sinatra, Mohammad Ali, Albert Pujols, Ted Turner, and Donald Trump are on the office wall of Jim Stovall.

Jim is president, Narrative Television Network and author of The Ultimate Gift.

Jim states, “These are people who I’ve worked with and respect. They remind me to always strive for excellence.”

11. “A desk is a dangerous place from which to view the world.” John le Carré —Sign in the office of Louis V. Gerstner, Jr., former CEO of IBM.

Seeing the problem, touching the part, talking directly with employees and customers provides a reality you don’t get sitting in your office. We want to see our leaders directly involved in the problem like Louisiana Governor Bobby Gindal has been involved in the Gulf Oil Crisis.

12. “Prove Your Groove.” —Sign on the office wall of Peter H. Reynolds CEO/Owner, FableVision Enterprises.

Peter states, “It means don’t just say it—do it. Show us your passion in action. Leaders use the media, storytelling, and technology to foster the development of each person’s potential.”

13. “Just because it worked once, doesn’t mean it will work again!” —Sign on the desk of Shaun Coffey, CEO, Industrial Research Ltd., New Zealand.

Shaun states, “Every situation is different, and this is particularly so when dealing with change. People are different, and people change. An intervention that has been spectacularly successful may not work in a new situation. It may not even work in the same company/organization again because the people will have changed as a result of the experience. Keep changing your tactics, staying aware of how people are responding. Attack from different angles. Look for signs that something isn’t working, and try something else—don’t get stuck in your ways.”

14. “The time is always right to do what is right.” Martin Luther King Jr. —Sign on the office wall of Michael Jansma, President GEMaffair.com.

Leaders consistently stand up for their values and beliefs. It’s not a once in awhile thing.

15. “Leaders should be able to Stand Alone, Take the Heat, Bear the Pain, Tell the Truth, and Do What’s Right” Max DePree —Sign in the office of Brian Morehouse, coach of women’s basketball at Hope College, 2006 Division III National Champions.

Brian states, “That quote covers everything a leader needs to do as they approach their day in terms of courage, integrity, focus, and perseverance. And, it closely meshes with my coaching philosophy which is –Do the right thing every day, every play, on and off the court!”

‘Dedicated to the things that haven’t happened yet and the people who are about to dream them up’

I spent a few minutes today catching up with the Stanford GSB Dean’s “State of the School, Fall 2010″ message, which anticipates the GSB’s move into the new Knight Management Center in Spring 2011.

What caught my attention, from an MBA admissions perspective, is the inscription on the new cornerstone of the new center. How is that for clarity in what Stanford GSB is looking for? Dreaming up — and presumably then building — new things is, literally, the cornerstone of the institution.

So if you are applying to Stanford GSB, you need to have some idea of what (ambitious) business or organization or innovation you may dream up, why it’s important to the world, why you are the person to do it, why SGSB can expect you to succeed, and a sense of how they can help you.

Is this saying, “think small?” Is this saying, “comfortable career track?” “Sure, we want to educate you so you can be a trader in an I-bank, or telecoms strategy consultant…?” I think not. They are not demanding mainline entrepreneurship exactly, but they are demanding those ready, willing, and able to build big new things in the world.

It’s also worth spending the 4 minutes it takes to watch Dean Saloner’s presentation, below, because he integrates key elements in the business school education framework, from perspective to foundations to critical-analytical thinking to innovation to personal leadership in a very joined-up way. As an applicant, it’s worth pausing to think how this simple pattern can be used to structure stories and events in your own life that you are trying to tell Adcom about.

The value of a bad boss in MBA admissions

Unless you are independently wealthy or have been lucky enough to work for yourself all your life (and most of us fall into neither category,) chances are you’ve had a bad boss or two along the way.

You know the type: the boss who sets ambiguous tasks and then micromanages them. Who offers a grunt when you ace a project, but chews you over for 20 minutes because of a minor error. The one who will take credit up the chain for great work you do, but won’t cover for you when deadlines slip. And so on.

I was reminded of this in profiling a client recently. He had been doing everything right, killing himself to complete complex operations/IT projects, plus studying nights for an M.S. degree and co-managing a young family. His boss committed all of the above evils and more. She would casually set him ‘by-close-of-business today” tasks late in the day, interfere in carefully nurtured team relationships he had built up over months, use fear of termination to crack the whip, and the list goes on.

At the first possible moment, he quit. Yay.

Listening to this phase of his life, I felt need to reach for the Kleenex. But I could offer some consolation. After the event, what he had was fabulous experience for his future role as a manager and leader, and it would play well in an MBA admissions essay. Why? Because if you have experienced having your motivation sapped, having to walk on eggshells around an idiot who controls you, having to grind your teeth in frustration at not being able to implement an obvious innovation — that is, if you have been poorly managed yourself, you have excellent insight into what not to do. And therefore, reversing all that a bad boss does, you have a good idea what kind of boss you should be.

Further, for MBA admissions essay or interview purposes, your bad-boss story is “proof” you have been through fundamental learning about management, have developed insights into how to handle people under you, and are therefore ready to manage effectively when your turn comes. If you have a story like this, tell it.

New HBS Dean talks of competence, character, internationalism, and dirty boots. Adcom will follow suit

The soul-searching at Harvard Business School over business ethics and the relationship between business and society has been widely documented. From Anderson to Enron to Lehman Bros., risktaking, dodgy, and sometimes outright criminal companies have been loaded with HBS alumni (as well as many from other schools as well, let’s not forget.) But somehow, of all business schools, perhaps because of its self-proclaimed “leadership and influence” focus, Harvard sees itself as needing to lead a new era in business-society relations.

With this as background, a recent Economist piece views the appointment on July 1st of new dean Nitin Nohria as part of a general HBS ethics-focused shake-up.

“Mr Nohria is the first HBS dean who was not born in North America. He is also the first who has come to the job having said that business faces a ‘crisis of legitimacy’ and that business education is at an ‘inflection point’…

“Mr Nohria’s first task is to try to restore faith in business in general and in business schools in particular. This means improving two things, he reckons: “competence” and “character”. He wants the faculty to focus more on the risks of clever financial techniques; they will have plenty of case studies to choose from. He also wants HBS to renew its commitment to shaping its students’ characters as well as their intellects. He has long argued that business people should regard themselves as members of a profession. He supports a movement by students to adopt a business equivalent of the Hippocratic oath… (For more on the MBA Oath see here.)

“Mr Nohria’s other great passion is for super-charging innovation at HBS. This will involve making the school even more globally connected than it already is: one of Mr Nohria’s first acts as dean was to embark on a whistle-stop tour of the world’s business hot-spots. More ambitiously, he wants to rethink the school’s hallowed teaching methods. Since the 1920s, HBS students have pored over case studies of business decisions. The new dean wants them to take part in live case studies—to take themselves to the Midwest or Mumbai and spend time working for real companies. This answers one of the most persistent criticisms of business education: that it is too abstract. Mr Nohria wants his students to get their boots dirty.”

So there is clearly a manifesto from the top of HBS to (1) address character issues and define competence more broadly, that is, to exclude absurd risk-taking; (2) to increase the school’s active global connections, including in emerging markets, in the spirit of innovation, and; (3) to extend the case-method to include “do-it-don’t-just-think-about-it” immersion.

Nobody is suggesting that the Dean makes admissions decisions directly. But HBS Adcom as a whole can hardly be immune to the strong winds of this new directive either. Therefore, applicants who (while staying true to themselves!) show evidence of good character, a measured risk-taking profile, global-innovative intent, and readiness to go beyond the ivory tower during their studies and afterwards, will be doing themselves a favor.

How Mr Swatch can take you past management consulting as an MBA admissions platform

The Economist recently ran an obituary of Swatch magnate Nicolas Hayek, and this offers me a concrete example to explain why management consulting is a weak long-term goal for MBA admissions.

(Yes, I’m always pushing clients to give clear examples or anecdotes to back up their MBA admissions claims. So this is me “practicing what I preach.”)

In 1982 Hayek was brought in as a management consultant by a group of banks to advise them on the sale of Switzerland’s last big watchmaking conglomerate which they had bailed out a few years earlier. But, rather than merely consult on sale-exit strategies, Hayek created and led a group of industrialists who bought the conglomerate from the bankers, and built it into the world’s largest watch company, with almost a quarter of the global market, with Swatch as the lead brand.

As the Economist says: “Mr Hayek’s strategy of making cheap watches more cheaply and expensive watches more desirable helped lift the rest of the Swiss watch industry, which is once again leading the world. Last year Swiss firms exported nearly 23m timepieces worth more than $12 billion, a figure that would undoubtedly have been far, far smaller had Mr Hayek stayed in management consulting.”

The point is: Hayek had two careers ahead of him in 1982. He could have stayed a management consultant, advising on deals, for a fairly prestigious, reasonably well-paid life. Or he could do what he did: turn the ailing consortium around through industry-innovative operations, cost restructuring, and marketing management, to totally renew the Swiss watch industry. He was a leader, innovator, decision-maker, and business-builder at the ultimate level.

If Hayek was to have presented his career options to Harvard or INSEAD or LBS, etc., which of the two routes do you think the b-school Adoms would have favored more?

Don’t get me wrong. It’s fine to say you want to spend some time in MC in the short term, taking advantage of the rapid exposure to different industries and skills. But at the end of the day, management consultants are advisors, not doers. They are always the bridesmaid, never the bride. If Hayes had stayed a management consultant his value to everyone (including his MBA alma mater) would have been a fraction of what it became, and his obituary would never have been splashed across the world’s financial media.

When the admissions committee of a top MBA program is looking at you, they want to think that you may possibly one day be somebody like Hayes (in your own industry and in your own way.) If your career goal is consulting itself, you are telling them there is no chance of that.

Wharton’s MBA admissions essays for 2010-2011: a challenging set of questions

Wharton’s MBA essays for 2010-11 are great; and very significantly reformulated from previous years, demanding new comment and analysis here.

The required question:

What are your professional objectives? (300 words)

This is in some senses the classic Why-an-MBA? question. What’s new is that it is really short, particularly when compared with the longer questions that follow. The implication is that Wharton, following HBS and others, are putting less and less emphasis on what applicants claim they will do on graduation. They expect to heavily influence that. It is important that you have direction and motivation, but they reckon, and they’re right, that 300 words is more than enough to get that across. Notice that there’s very little space for Why (an MBA) Now? or Why Wharton? If there’s something important to say to that, you’ll have to be really succinct, or work it into one of the other essays.

The optional questions — respond to three of the following four:

  1. Student and alumni engagement has at times led to the creation of innovative classes. For example, through extraordinary efforts, a small group of current students partnered with faculty to create a timely course entitled, “Disaster Response: Haiti and Beyond,” empowering students to leverage the talented Wharton community to improve the lives of the Haiti earthquake victims. Similarly, Wharton students and alumni helped to create the “Innovation and the Indian Healthcare Industry” which took students to India where they studied the full range of healthcare issues in India. If you were able to create a Wharton course on any topic, what would it be? (700 words)
  2. Reflect on a time when you turned down an opportunity. What was the thought process behind your decision? Would you make the same decision today? (600 words)
  3. Describe a failure that you have experienced. What role did you play, and what did you learn about yourself? How did this experience help to create your definition of failure? (600 words)
  4. Discuss a time when you navigated a challenging experience in either a personal or professional relationship. (600 words)

Question 1 does a number of things worth noting. First it’s mining for what you, specifically and uniquely, bring to the program. It does not automatically follow that you would create a class around your speciality, but this will be the case for many applicants, and so is a place to show your special attributes, connections, or interests. The question also therefore allows you to show your “fit with Wharton,” not only what you will contribute but what you would like to learn or experience. Further, as the language of the question suggests, it looks toward your innovativeness, which is a core value in MBA admissions. Your choice of class must show innovation with reference to the curriculum as it stands. This of course demands that you demonstrate knowledge of what is already on offer and where the gaps might be. Finally the question tests your realism and knowledge of how b-school electives and/or off-site experiential programs work. You might say “I’ll create a class that goes to visit Nelson Mandela to learn to balance business and policy objectives” but that would show total naivete as to how things really work and what’s really possible, and your application would be in the bin.

Question 2 is a deep, almost wickedly deep, dive into your personal stuff. They are probing the tissue of your motivation, your self-awareness, and self-understanding. The actual opportunity turned down is far less important than why you choose one thing over another, which should takes Adcom right to who you are as a person and what your core values are. Don’t disappoint them in this. Obviously when you turned down an opportunity, it was for a good reason, either a better opportunity or a family obligation or something like that. So what is at stake here too is your judgment and maturity. The question specifically looks to that in asking if you would make the same choice again, in other words, “how have you grown?”

Question 3 is the similar to last year, but the sub-question is new. It is a classic failure question. I’ve written a lot on how to manage failure questions (click on ‘failure essay’ tag,) and in my book. The sub-question that asks about your definition of failure, deepens the motivational, maturity, introspection angles to the standard MBA admissions failure essay. Everyone fails. Not everyone knows why, or demonstrates the self-knowledge or emotional resilience that is core to “bouncing back.”

Question 4 is a fairly typical “challenging situation” question. Of the set it is the one that most clearly asks about your relationship with others — and therefore your role in groups, teams, and so on, although it does focus you on a particular event and a specific 1-to-1 relationship. The ability to manage relationships is key to leadership, and therefore key to business success, and thus key to Wharton Adcom.

All in all, Wharton 2010-11 has put out a really state-of-the-art set of questions. Varied. Behavioral. Hard. But don’t be scared of hard questions. If they were easy you wouldn’t be able to separate yourself adequately from the crowd of pleasantry-and-platitude writers.

The MBA, the chief executive, and the long-term value

There’s a heartwarming story for MBAs and MBAs-to-be in yesterday’s Financial Times by Herminia Ibarra, Urs Peyer and Morten T. Hansen, professors at INSEAD. (I must say, surely only among academics does it take three (3) people to write one short Op-Ed piece in the FT, but I digress.)

They say: “The global recession may be almost over but the debate rumbles on. How much were MBA-trained executives really to blame? As MBA professors, we heard arguments that we had been teaching the wrong models, neglecting ethics, forgetting common sense, sitting in ivory towers made of spreadsheets and generally nurturing greed. We listened to the charge that business schools were guilty of short-term thinking, especially when evaluating leadership. MBA graduates, so the argument went, were looking for quick riches.

“So, when we came up with the idea of a ranking of chief executives based on performance over an entire career, we also decided to check the myth of the value -destroying MBA against a large and meticulously compiled data set.

“When you rank the top chief executives in the world, based on return on shareholder investment and change in market capitalisation over their entire time in the job… four of our top 10 have the letters M, B and A after their names. Could it be possible that this much-criticised degree helps a business leader to add long-term value after all?

“Our analysis of 1,109 chief executives from 1995 to 2009 found that those with MBAs performed, on average, better than those without. The difference was not large but it was statistically significant. When we drilled down one more level, we discovered that those who had reached the position of chief executive before the age of 50 benefited particularly from a business school education. In fact, on average, having an MBA sends such individuals a full 100 places higher on our list.

“Of course, the term average is important. There are many high-performing chief executives without an MBA. But the overall tendency among the business leaders we analysed is for an MBA to correlate with a higher position in the ranking, especially for those who get the top job at a comparatively young age.

“Our data set does not explain why this should be the case but there are some obvious benefits to going to business school: an MBA gives you better all-round skills; it buys you credibility and it allows you to build a personal power alumni network.”

Take a tip from George Soros in Managing the B-School Failure Essay

The setback-failure-weakness essay is commonly asked for in MBA Admissions because it is a test of an applicant’s maturity, self-knowledge, honesty, and ability to learn from mistakes. It is, in other words, the biggest indicator of real leadership ability and potential.

Sample questions that approach this topic are:

Tuck-Dartmouth (Essay 3): Describe a circumstance in your life in which you faced adversity, failure, or setback. What actions did you take as a result and what did you learn from this experience?
Harvard Business School (Essay 2) Tell us three setbacks you have faced?
INSEAD (Essay 3) Describe a situation taken from your personal or professional life where you failed. Discuss what you learned.
Judge-Cambridge (essay 2) What did you learn from your most spectacular failure?

MBA applicants often struggle with these essays because they feel that admitting a weaknesses or sharing a time when they failed erodes their candidacy. In fact, it does just the opposite. Leaders know their weaknesses, and can admit them to themselves and others — in order to work on them, or work around them. It shows self-insight and points to seniority. No one is comfortable talking about their weak spots and failure. But nobody is perfect or has not failed. Not Bill Gates, not Richard Branson, not me, nor you, nor the admissions officer.

So it is not admitting a weakness is what will get you dinged, because it’s like waving red beacon that betrays inexperience and a junior mindset. If you “have no weaknesses” that just tells Adcom that you don’t know what they are yet or that you’re too immature to face them. It says you don’t know yourself, therefore you don’t yet know where you will mess up. You are a liability to yourself and your company.

Take a tip from George Soros, self-made billionaire, philosopher, philanthropist, social reformer, and fund manager extraordinaire – famous for “breaking the Bank (of England)” by shorting the pound sterling in 1992 – who shares this candid account of his weaknesses:

“I’m a very bad judge of character. I’m a good judge of stocks, and I have a reasonably good perspective on history. But I am, really, quite awful in judging character, and so I’ve made many mistakes. It took me five years and a lot of painful experiences to find the right management team. I am please that finally I found it, but I cannot claim to be as successful in picking a team as I have been in actually managing money. I think that I’m very good as a senior partner, or boss, because I have a lot of sympathy for the difficulties that fund managers face. When they are in trouble I can give them a lot of support, and that, I think, has contributed toward creating a good atmosphere in the firm. But I’m not so good at choosing them.” – ‘Soros on Soros: Staying Ahead of the Curve,’ Wiley & Sons, NY, 1995, p.18

See, the greatest business leaders all have weaknesses and all have made significant mistakes in their careers and their lives. The point is not to prove that you don’t fail, or won’t fail. It is to prove that you have the insight into yourself to be able to recognize and compensate for your weaknesses.

What Adcom wants to know is not how you avoided failure, but how you managed it, what you learned, what insights into yourself you gained, and how you grew from there. They want to see that you have the will and the insight to locate and understand the source of your mess up – the underlying weaknesses that caused it – and that you have the maturity to face and work on the issue.

To summarize: the setback essay is not testing to see if you have weaknesses. We all do. It is a test of your self-knowledge and maturity. The committee wants to see if you can candidly face, discuss, and work on your flaws, or if you will you try to hide them or blame circumstances or other people. This is a significant test of your readiness for senior leadership.

A note on tone
Soros is candid, straightforward, and objective in his self-analysis. He shares measured self-insight with the reader. He doesn’t try to slip in softening or deflecting phrases, or hide behind humor; nor is he self-excusing or whining and looking to blame others – the hallmarks of a too-junior applicant.
