‘If you aren’t an idealist at 25, you’re a rogue; if you’re an idealist at 50 … you’re a fool’

In the headline above I’m paraphrasing Winston Churchill, who is alleged to have said: “If you’re not a communist at 20, you’re a rogue; if you’re a communist at 50 you’re a fool.” In fact the quote in one form or another goes all the way back to Francois Guisot (1787-1874) who said during the French Revolution: “Not to be a republican at 20 is proof of want of heart; to be one at 30 is proof of want of head.” (Republican meant something altogether different from the GOP, of course.)

This quote, in its various iterations is saying: Society expects its young men and women to have ideals and seek to change the world. It expects the fire and passion of youthful optimism and its critique of the status quo, even if it is rash or naive. If the youth do not have that, what do they have? (Whatever they have, it’s worse than naivete.)

When you are in middle-age, then okay, it is expected that you accept certain compromises and adopt a measured cynicism.

Why is the quote important for MBA admissions? Simply, if you are applying for a full-time MBA program you are likely to be somewhere between 23-30; that is still in the age bracket where you should have fire in your belly to change and improve the world. If not, that means you just want to advance yourself and make boatloads of money, and while Adcom likes those driven to succeed, the whiff of narrow self-oriented goals is a golden highway to being dinged.

What does it mean to change and improve the world? See my previous post on this. It does not mean hugging trees in Roanoke or digging wells in Sudan or other “bleeding-heart” welfare-service missions, which, frankly, are a low credibility angle for MBA applicants.

It does mean using your new business and management skills for broader societal benefit, in addition to your own benefit.

Wider benefit that you create can come in developing a new product or service or business model that challenges and improves an industry. To take some famous examples: Herb Kelleher created a no-frills airline (Southwest) that brought air travel to the masses; Ted Turner (CNN) made global news sexy; Mark Zuckerberg (Facebook) developed a platform that brings social communities together in an unprecedented way; Niklas Zennström & Janus Friis (Skype) brought free voip calls to the world — and in the process decimated exploitative national telecoms parastatals.

These were not do-gooders. But they were industry “revolutionaries.” They didn’t look at their sector and say “I just want to be a senior manager and go up the corporate ladder.” Whether as startup entrepreneurs or sitting corporate executives, they were ready to challenge industry status quo’s to build something more ideal. That’s the kind of 20-something idealist you need to be for MBA admissions.

How Mr Swatch can take you past management consulting as an MBA admissions platform

The Economist recently ran an obituary of Swatch magnate Nicolas Hayek, and this offers me a concrete example to explain why management consulting is a weak long-term goal for MBA admissions.

(Yes, I’m always pushing clients to give clear examples or anecdotes to back up their MBA admissions claims. So this is me “practicing what I preach.”)

In 1982 Hayek was brought in as a management consultant by a group of banks to advise them on the sale of Switzerland’s last big watchmaking conglomerate which they had bailed out a few years earlier. But, rather than merely consult on sale-exit strategies, Hayek created and led a group of industrialists who bought the conglomerate from the bankers, and built it into the world’s largest watch company, with almost a quarter of the global market, with Swatch as the lead brand.

As the Economist says: “Mr Hayek’s strategy of making cheap watches more cheaply and expensive watches more desirable helped lift the rest of the Swiss watch industry, which is once again leading the world. Last year Swiss firms exported nearly 23m timepieces worth more than $12 billion, a figure that would undoubtedly have been far, far smaller had Mr Hayek stayed in management consulting.”

The point is: Hayek had two careers ahead of him in 1982. He could have stayed a management consultant, advising on deals, for a fairly prestigious, reasonably well-paid life. Or he could do what he did: turn the ailing consortium around through industry-innovative operations, cost restructuring, and marketing management, to totally renew the Swiss watch industry. He was a leader, innovator, decision-maker, and business-builder at the ultimate level.

If Hayek was to have presented his career options to Harvard or INSEAD or LBS, etc., which of the two routes do you think the b-school Adoms would have favored more?

Don’t get me wrong. It’s fine to say you want to spend some time in MC in the short term, taking advantage of the rapid exposure to different industries and skills. But at the end of the day, management consultants are advisors, not doers. They are always the bridesmaid, never the bride. If Hayes had stayed a management consultant his value to everyone (including his MBA alma mater) would have been a fraction of what it became, and his obituary would never have been splashed across the world’s financial media.

When the admissions committee of a top MBA program is looking at you, they want to think that you may possibly one day be somebody like Hayes (in your own industry and in your own way.) If your career goal is consulting itself, you are telling them there is no chance of that.

How to dent the universe (or how to apply for an MBA like Steve Jobs would)

In dealing with MBA admissions clients, I’m always looking for ways to push them beyond the ordinary, both in terms of how they frame their life to date and what they plan to do in the future. I also counsel applicants to ‘think like a CEO-in-waiting,’ that is, ask: what would a senior executive do here? What would she say? How would he apply?

The poster child for the pathbreaking senior executive is business legend Steve Jobs, Apple CEO. I recently came across a site called MBA Naukri that has collected Job-isms, some of which I have reproduced here as guidance in ‘reaching for more’ in an MBA application.

1. There is no shortcut to excellence. “Use your talents, abilities, and skills in the best way possible and get ahead of others by giving that little extra. Live by a higher standard and pay attention to the details that really do make the difference. Excellence is not difficult – simply decide right now to give it your best shot – and you will be amazed with what life gives you back.”

2. The only way to do great work is to love what you do. “If you haven’t found it yet, keep looking. Don’t settle. As with all matters of the heart, you’ll know when you find it. I’ve got it down to four words: ‘Do what you love.’ Seek out an occupation that gives you a sense of meaning, direction and satisfaction in life. Having a sense of purpose and striving towards goals gives life meaning, direction and satisfaction. It not only contributes to health and longevity, but also makes you feel better in difficult times.”

3. Create something to give back. “You know, we don’t grow most of the food we eat. We wear clothes other people make. We speak a language that other people developed. We use a mathematics that other people evolved… I mean, we’re constantly taking things. It’s a wonderful, ecstatic feeling to create something that puts it back in the pool of human experience and knowledge.”

4. Fail and rebound. “I’m the only person I know that’s lost a quarter of a billion dollars in one year… It’s very character-building.Don’t equate making mistakes with being a mistake. There is no such thing as a successful person who has not failed or made mistakes, there are successful people who made mistakes and changed their lives or performance in response to them, and so got it right the next time. They viewed mistakes as warnings rather than signs of hopeless inadequacy. Never making a mistake means never living life to the full.”

5. Dent the universe. “We’re here to put a dent in the universe. Otherwise why else even be here? Did you know that you have big things to accomplish in life? … Don’t be trapped by dogma, which is living with the results of other people’s thinking. Don’t let the noise of other’s opinions drown out your own inner voice. And most important, have the courage to follow your heart and intuition. They somehow already know what you truly want to become. Everything else is secondary.”

Granted, it’s much easier to say stuff like this if you’re a billionaire celebrity not a cubicle slave. But you can see that if Jobs himself were applying for an MBA he would not be saying something nebulous like: ‘upon graduation I plan to go into management consulting and then transition to be a manager in the IT sector.’ He’d tell you exactly how he was going to dent the universe, why that was a worthwhile and necessary thing to do, and why it was his deepest inner purpose to do it.

Getting distinctiveness into your MBA application even if you think you have none

One of the biggest problems I have as an MBA admissions adviser – friend, coach, confidant, drill sergeant, etc., to applicants trying to crack top-tier schools – is explaining to clients that “good is nice, great is nicer,” but neither will get you into a top-tier MBA program. Only “good + special” will get you in.

Everyone knows that there are far fewer places than excellent candidates, but not everyone understands the implication of this, which is that the standard “good profile” application is more likely to fail than succeed. I do ding analyses: often there is something clear to point to, but often there is not. I’m left saying “there was no juice,” and I don’t mean this as a carry-all cop-out. What I mean is – putting it another way – the applicant has provided reasons for Adcom not to reject them, covering all bases, saying the right things, but has not given Adcom a compelling reason to say yes.

Easier said than done. What if there is no specialness (distinctiveness) there? “I haven’t done anything that special,” they will say. “I have not won Olympic medals; never hot-air ballooned over the Atlantic; not pulled anyone from a burning car …”

I won’t kid you – it’s great if you’ve done something memorable like this. But there are two types of specialness. Specialness of what you have achieved AND specialness of who you are. Not everyone has the first type in their bag, but everyone can have the second.

Here are examples of the second type:

1. Distinctiveness of insight, self-reflection, and self-understanding. Unfortunately (but fortunately for you, dear applicant) it appears these days that it takes a special person to be willing to reflect on their path, their roles, their identity, their motivations. But this is exactly what Adcom wants of you. That’s why they ask complex, motivational questions. The quality of genuine self-reflection is so unique among 20-something-year-olds (and so highly correlated with real leadership ability) that if you can do it right, you’ll be special just for this.

Note: doing it right means being open and honest, but also circumspect, professional, to-the-point, and focused on the essay question using practical examples and stories. It does not mean wallowing self-indulgently as if your essays were for the Agony Aunt magazine column or your personal diary.

2. Specialness of communication. Writing and (in the interview) speaking is the basis of your interaction with Adcom. Words are your tools. You do not need to be a fancy creative writing major to write a wonderful MBA admissions essay, but there are basic tools of storytelling and essay building that make a piece of text stand out. Be aware how much turgid, timid, repetitive prose your Adcom reader has to wade through. Getting your point across in a bright, clear, and organized way will make you stand out. 3. Specialness of direction and goals. You can’t change your past. You should present it in the best light, but for better or worse, it’s set. Your future is ahead of you. It can be anything — you can make any claim, within reason. It is a “free hit ” in the sense that you are pretty much invited to distinguish yourself from the crowd through the extent of your ambition, and the relevance, interest, and worthiness of your career path.

What does the “MBA Oath” mean for MBA admissions? Ways to broaden your ethical platform, for a start

There are many aspects of success in a competitive MBA admissions process that don’t change whether we are in a boom or a bust, whether Wall Street is loved or hated, whether globalization is in vogue or not. For example, evidence of senior leadership responsibility successfully handled will never go out of style in a MBA essay.

But there are also more transient social or business attitudes “in the air” in any year which the applicant should be aware of and ready to address in MBA application essays or interviews, in order to maximize chances of success. These may change every few years. In previous times times, key applicant success attributes have been pointers to future business success, or new venture creation, or raising shareholder value.

This year, in the wake of the financial meltdown and global recession, much of which (rightly or wrongly) is blamed on MBAs, the accent is squarely on business ethics and long-term sustainability of decisions. These issues have been on the rise for a while, but their sudden prominence is demonstrated in the emergence and rapid spread of the “MBA Oath.”

The oath is the brainchild of a few HBS students, but has since been pledged by current and graduating MBAs from most major institutions and has garnered heavy media exposure, for example this story in Business Week and this audio clip in the Economist.

What does it mean for this year’s applicant? First let’s look at the oath

“As a manager, my purpose is to serve the greater good by bringing people and resources together to create value that no single individual can create alone. Therefore I will seek a course that enhances the value my enterprise can create for society over the long term. I recognize my decisions can have far-reaching consequences that affect the well-being of individuals inside and outside my enterprise, today and in the future. As I reconcile the interests of different constituencies, I will face choices that are not easy for me and others.

Therefore I promise:

  • I will act with utmost integrity and pursue my work in an ethical manner.
  • I will safeguard the interests of my shareholders, co-workers, customers and the society in which we operate.
  • I will manage my enterprise in good faith, guarding against decisions and behavior that advance my own narrow ambitions but harm the enterprise and the societies it serves.
  • I will understand and uphold, both in letter and in spirit, the laws and contracts governing my own conduct and that of my enterprise.
  • I will take responsibility for my actions, and I will represent the performance and risks of my enterprise accurately and honestly.
  • I will develop both myself and other managers under my supervision so that the profession continues to grow and contribute to the well-being of society.
  • I will strive to create sustainable economic, social, and environmental prosperity worldwide.
  • I will be accountable to my peers and they will be accountable to me for living by this oath.

This oath I make freely, and upon my honor.”

MBA applicants should take all this on board very carefully, and look for past experiences that resonate. Adcoms won’t be looking for these words and phrases exactly (to use them verbatim would be an amateurish mistake) but it’s certain that they closely agree with these statements in general, and will be looking harder than ever for people who appear to understand this side of business administration and who will stand up to ethical tests through their careers. Remember Adcoms have taken plenty of stick too for filling classes with greedy self-profiteers, and are under more pressure than ever to pick a better kind of person.

Some of the Oath is just the usual good-citizen catechism: serving the greater good, demonstrating integrity, pursuing work in an ethical manner, balancing interests of shareholders, co-workers, customers and the society (triple or quadruple bottom line), not advancing ones own narrow ambitions, upholding the law, reporting accurately, and being accountable.

At a minimum it is important for MBA applicants to endorse this framework, or not seem to run foul of it. But this is common stuff. Other attributes of business and management ethics are perhaps less well known or defined, and here an MBA applicant can really score using the principles revealed in the Oath. Note that the Oath also sets these ethical goals:

  • bringing people and resources together to create value no single individual can create alone
  • creating value for society (not just self or company)
  • developing other managers under your supervision
  • appreciating the far-reaching and long-term consequences of decisions, and acting accordingly
  • pursuing sustainable economic, social, and environmental prosperity (not just fast or big prosperity)
  • distributing benefits of prosperity worldwide

This is a good starter list of ethical attributes that many applicants will miss, but which provide subtlety and differentiation for applicants who understand them, and who can find evidence of them in their personal and professional history.

Reid Hoffman, LinkedIn founder, offers some reality on entrepreneurship lifestyle

Entrepreneurship plays well in admissions. This is because business schools want to put their effort into and brand on the person who will build great new companies or institutions, rather than someone who will become a salaryman, no matter how big the salary.

Problem is, it’s easy to say “I want to start a company,” but if you haven’t done it, it is hard to sound like you know what’s involved. Anyone can be vague. Specificity grounds your essays and makes you sound more mature and more likely to succeed.

The solution: there are good entrepreneurship success stories around all the time. As an MBA applicant considering playing the “I’m an entrepreneur” card in you application, it’s worth imbibing some of these, particularly learning of the hardships and uncertainties of this career lifestyle as well as the freedom and rewards.

Some great interview advice between the lines in “Harvard is my hump”

There’s a heartwarming story in today’s Philippine Star (philstar.com) by Gina Valerie Chua, who tells the story of her March HBS interview and April admission to Harvard. See the full story at this link.

Other than the feel good factor, for admissions purposes there are two takeaways. First is she beat out many apparently better candidates - as she puts it: “those NASA astronauts and genetic scientists who are dreaming of the exact same thing.” She says: “Only 900 applicants are admitted out of 10,000 from all over the world: investment bankers, UN diplomats, cancer-curing surgeons — and little old me somehow found my way through.”

I’m sure she is being modest about her own competitive profile, but the point remains. You don’t need to be a superstar. You just need to be competitive and apply well.

The second takeaway concerns reflections on the HBS interview.

Says Chua: “I remember my interview. They asked me why I insist on writing despite my career in investment banking, an anomaly in this world of perfectly drawn certainties. What I told them is the very reason you are reading this now: I wish to write about possibility. Whether we are meant to find it at home or some 9,000 miles away, there is a world waiting for us, waiting for our courage and our lack of self-restriction. We cannot help but be creators — of books, skyscrapers, wars or dynasties — and the best of who we are can only be found in the hope they leave behind.”

Idealistic waffle wouldn’t you say? Puke? Well, that’s the point. For better or worse most Adcoms like idealism. Harvard perhaps more than most. They don’t want naivete, but they do like world-changing visions. If you are not something of a dreamer at 25, you’ll never be, and they are not looking to put the HBS brand on (more) money-grabbing cynics.

And, reassuringly, they don’t penalize anomalies, nor seek a world of perfect certainties. Be yourself.

What does adcom focus on the most — good writing style, the touching stories, or the logical reasoning behind - actually none of these three specifically. Style is important, but just so you can be clear enough. Touching stories bring your argument to life. Logical reasoning helps to build your argument. The most important thing is the argument - why you are an excellent candidate, what you contribute, why you fit with the school and the program. Everything follows from that.

Hi, I am now writing my essays for London Business School MBA. there are 2 questions I am not sure how to tackle . What well known historical event would you have liked to have been involved in and why? (500 words) First, I don’t know what the adcom tries to know from this essay and I am not sure what kind of events I can talk about. Also, I think that expressing some opinions may be risky. On the basis of your experience of working in and leading teams (either in your professional or personal life), please reflect on how you plan to contribute to your study group and the wider school community. (500 words) In this question, I want to be sure of the kind of contributions that can be made to the school community.

I’ll take these one by one. First, “What well known historical event would you have liked to have been involved in and why?” This is one of the classic types of question (The question “archetypes” — as I’ve defined in my book) This question wants to get to know more about you as a person — what’s important to you, and why. The trick is to pick something that is in itself valid and significant, but also allows you to make one of your theme points.

As to the second part of the question: they are asking you plain as daylight “plan to contribute to your study group and the wider school community” Tell them. Never mind what you think they want you to contribute. As long as it’s a valid contribution and you can credibly make it, they want it. What they want is diversity of contributions, not one thing.

Or what should never mention when writing an essay.

Hi Alexander, again you’ll have to focus the question, or tell me more about yourself. Try to figure out what type of candidate gets the scholarship and emphasize your overlap with that kind of candidate.
What never to mention in an essay …? Never apologise, never denigrate yourself. If you’ve messed up at something, say so. Say what you learned, and move on to the positive

Dear Avi, As an international student and a person who is not good at writing, I want to know whether it is a big problem. Now facing the essay topics, I think I have some good ideas. But to convey them effectively and beautifully is not my strong point. Compared to some essays I have read, I feel very worried and ashamed with my writing. What should I do now? I want to give an example of what I mean here: When telling about getting out of shyness, someone who is good at writing may write “I no longer wanted to hide under the shell of a lethargic tortoise, or act as a pariah”, a sentence which seems impossible to come to my mind!

Schools “get it” that applicants come with different English writing levels. It’s business school, not literature school. So all you have to do is be clear. You don’t have to have beautiful prose, or literary allusions to tortoises etc. Having said that, clarity is very very hard, as you can see by all the turgid writing all around. What I do when I help candidates with their essays and application strategy, is I help them clarify their ideas. Why are they a valuable candidate? Why does what they bring fit with the school? What are their career goals and why do they need an MBA to fulfil them? If you have a clear mind you writing will be good (or good enough.)

Sorry Avi, let me ask one more question. Some colleges ask us to write extra essays. One of the most common topics is why we choose it (a college). We are international students, although we have try to find as much information about the college as possible, we don’t have any chance to visit the college or see things in real life. That is the reason this kind of essay is difficult. We can’t tell with all our heart! How could we make our essay effective?

No problem Verma, ask away. In this question, are you asking me about the extra essay “If you want the committee to know anything and you have not had a chance to say it, say it here” … or by college do you mean the business school? They do want to know what you know what you know about their school because, for them, it’s about the FIT between you and them. If you don’t know what they are about, you can’t explain the fit. You don’t need to visit the school (it does help) but if you can’t do your best to speak to people who are there, or from there. One great way is to phone or email current students — expecially the heads of clubs and societies you are interesed in- and ask them any/all questions you like.

Hello Avi, I am done with tests (GRE and TOEFL) and now the final thing I need to prepare is a dreaded admission essay (I need to write two, in fact) I am applying to M.Sc. program in Business Administration (Management Information Systems) and one of the questions for the essay is as follows: Describe two events in your life to date that demonstrate your ability to do well in business. I am puzzled by the word “event” in this question. I am really not sure what to write about because I can’t think of any single event to demonstrate my business abilities. I participated in several important projects and advanced quickly from one position to another at my last job but I can not call it “an event” as it was prolonged in time. Maybe you could help me to think of an idea of event that could demonstrate someone’s ability to do well in business. Something fictions is fine, I just need to understand what kind of event it could be. Many thanks for you advice

And I do them for a living icon smile The World MBA Tour MBA essay advice session transcript (btw, I don’t write anyone’s essay for them) Anyway: Them asking for “events” is a way of focusing you on a story. Even if the demonstration of your business ability came as a part of a long process, there was probably some moment, some interaction, some turning point the brings the process to life and shows you off well. That’s your event. Giving that doesn’t mean you can’t also decribe the whole prolonged time as well. In terms of selecting your event, you’ll have to tell me more about you — either here or offline. Hi Nikolas, be as specific as possible. Details are the golden highway to admission. (Most people give generalities, and therefore they all sound like each other.) If you give details you will sound like a guy who knows what he is about, and where he’s going. That’s the kind of person who gets in.
I’m not sure I understand the second part of you question — can you reframe it? One more point on goals: make them big and ambitious. If you have small life and career goals you don’t need an MBA.

Hi! As a part of a business school essay I have been asked to evaluate a situation and communicate my decision. I wanted to know if business schools expect the case study format i.e analysis, alternatives and then recommendations or if there is some other way of structuring it. Secondly in my case the decision can be either yes or no. So the only way make my case stronger would be to give support to my decision? Have I understood it correctly? Hi Samuel, Which school is this for? Generally, schools don’t want you to follow formula — and it won’t help you to do it, or to seek out samples that “do it right”. They want to see how you think, and evidence of your intelligence, education, and training. You format - analysis, alternatives, reco’s sound right, or right enough. The content will be more important than the form on this one. ps when you get to interviewing, if you interview with big consulting firms, they will have cases that need to be tackled in a highly codified way. But not for admissions

Hi William, Is this MIT? A cover letter is a test to see if you can extract the salient points. (Senior managers need to be able to do this — executive summaries, etc.) It forces a clarity on you — you have to be able to reduce your argument for admission into a few paragraphs. Do I have to mention negative ideas in order to stress positive ones? or should I only list positive ideas? well I hope you can help me!

Sana, what’s the question for Amsterdam? Generally, don’t put negative points unless they ask for them. If you mention negative things / characteristics, also say how you intend to fix them, or how B-school will help you fix them.

Hi Avi! I was reading up articles on the web about writing a personal statement and some of the websites suggest writing the SOP in third person while others say that its better to write it in first person so that the SOP doesn’t look too wordy….What would you suggest????? As this is one thing which can sometimes make or break my application I just want it to be THE BEST!! Thanks in advance.

Nazli, You are right that the essays make or break the application: Why is that? Because there are always too many people with great scores, great work exp., and great refs. Essays are the tie-breaker between top applicants. As to the Statement of Purpose: always always always in the 1st person. You must be personal. Try to come across as if this is a “fireside” chat with the head of the admissions committee. You get 15 minutes to tell her why you should be admitted rather than the other excellent candidates who are also wanting in.
