MBA Admissions: About You, About More Than You

The military style and ethos of management is usually best avoided in MBA admissions, because it is not subtle or complex enough for the real world of business. If Adcom is interested in your leadership style (and they are) they are interested in how you are able to motivate people without threats or force or heirarchy. To go up to someone’s desk and scream in their ear is hardly going to work in your office. In business, pulling rank usually does more harm than good.

However, occasionally there is something to be gleaned from the military, and here is a video worth two minutes of your time. It features Eric Greitens, a former Navy SEAL, now CEO of ‘The Mission Continues.’

 

He describes his epiphany during ‘Hell Week’ when it dawned on him: “This isn’t about me. This test is about my ability to lead and be of service to the people who are in that tent right now.” The irony is he then falls asleep…

Jokes aside, here’s the point from an MBA admissions perspective:

A lot of applicants describe corporate hazing of one type or another. That is, the long hours worked, vertical learning curves ascended, all-nighters pulled, jetlag endured, and so on — in terms of personal gain. “I suffered, I showed perseverance and came though it, and learned a lot, and now I’m a better person.” That’s okay as far as it goes.

But the real admissions jackpot comes from being able to see it and frame it in group terms. How the ‘pain’ was all about bearing the load with the rest of the group, and achieving goals for the group. That is, how your effort was about more than just you, therefore implying what you will do with your MBA will also be more than just about you.

In this regard, note items 2 and 3 on the MIT Sloan guidance (which enumerates principles equally true of all top tier MBA admissions.)

“We seek to enroll well-rounded individuals with the following characteristics:

  • Success in your professional endeavors (whether you are well into your career or a college senior)
  • Ability to collaborate to accomplish a common goal
  • Drive to inspire others to achieve success
  • Vision to seek alternative solutions to existing challenges
  • Pursuit of meaningful goals”

The sad news today is Steve Jobs is dead, and America and the world has lost one of the most capable and innovative leaders ever born.

Steve Jobs’ Commencement address to graduating Stanford students in 2005 is the kind of orienting motivational document that is worth reading from time to time no matter who you are and what you do. But, in the spirit of better MBA applications, which is what this blog is 100 percent about, it’s worth going there today specifically to draw some lessons.

Lesson 1: Structure

In his opening few words, Jobs tells his audience: “Today I want to tell you three stories from my life.” What is he doing? He’s saying, here is the structure of what’s to come. Three stories. He’s signposted it in just one sentence, with no artifice and no fuss, and via these few words everyone knows what is coming and where they are all the way through the program. That’s being kind to your listener (or reader.) Kindness is often rewarded.

Lesson 2: Stories

Jobs needs to communicate fairly high-level and potentially abstract notions to do with choice, motivation, learning, patience, luck, love – and so on — to students. He could (so many do…) say something like: “It’s really important to be motivated and stay focused, and keep your focus when things go against you because sometimes adversity has good consequences you can’t see at the time …” Yawn.

Instead, he tells stories – relating concrete situations and events about himself. You are pulled into his life, prickled by the detail, listening or reading on willingly to know what happened next and how it turned out.

The stories make the point he wants to make all by themselves. Just one example: He doesn’t say: “I had no money when I dropped out of college, but I didn’t need much at that age.” He says: “I slept on the floor in friends’ rooms, I returned coke bottles for the 5¢ deposits to buy food with, and I would walk the 7 miles across town every Sunday night to get one good meal a week at the Hare Krishna temple. I loved it.”

Relevant, colorful story detail will make your interesting to your Adcom reader or MBA admissions interviewer; being interesting will get you noticed; getting noticed will go a long way to getting you admitted to the b-school you are applying to.

Lesson 3: Why an MBA?

Job’s again: “Your time is limited, so don’t waste it living someone else’s life. Don’t be trapped by dogma — which is living with the results of other people’s thinking. Don’t let the noise of others’ opinions drown out your own inner voice. And most important, have the courage to follow your heart and intuition. They somehow already know what you truly want to become. Everything else is secondary.”

When you answer the ‘Why-an-MBA’ question that all applications ask, this is what is at stake: not how will b-school put you on the next rung of a ladder, but how it will put you on or further along your life path. You don’t need a career blueprint – lot’s will change. But you do need to show the Admissions Committee some sense of what your heart and intuition calls you courageously to become, and how the MBA from their school will help you get there.

Get the Feel of an MBA Classroom Experience Before You Apply

A few years back I put up this link to a Darden class (particularly it shows “the case method” in action) to make the point that applicants should make themselves aware of what it is like to be part of it. I you’re going to talk about your great affinity for case-method learning, make sure you are informed about what it is really like.

By extension, watch a generous sampling of videos that are freely and plentifully available on the Web to give yourself an overall sense of what the MBA experience and MBA life is like. This mini-immersion will allow you to better express what you hope to get out of the classroom and what you will contribute to it.

I say all this because applicants sometimes come to me with an unrealistic idea of what goes on in the classroom and outside of it: what the instructor does, how instruction occurs, what students do, what MBA students are like, and so on. With the wrong perception, essays start to sound ill-informed, if not downright naive. This is an admissions red flag.

Videos can be found on schools’ Web sites, or MBA information sites, or more generally for example by searching for MBA classroom on YouTube. And don’t just watch the serious ones — the goofy or playful ones like this, below, are just as relevant for getting a sense of what the real MBA experience is all about.

Digging Deep for MBA Admissions Value - Take Karate for Example

I’m often, … no correction, always telling MBA applicants to extract the full MBA admissions value from what they have in their bio, and what they have done. Doing this is the only way to present as more valuable than the next applicant to the business school in question; that is, the only way to get admitted in a competitive system.

Easier said than done of course. So the question comes back: How do I do that? And this is a fair-enough question.

How to do it, as I’ve written at greater length in my book, has to do with (a) understand the full dimensions of MBA admissions value associated with what you have done and/or achieved; (b) understanding what is valuable to Adcoms, which is to say what is valuable in the b-school environment and in MBA careers, and (c) being able to connect “a” to “b” in a clear and compelling way.

That’s the theory. Here’s an example. (Note: nothing works in MBA admissions communications as well as an example.)

Let’s say you have been involved in JKA karate for much of your early life, achieved your “black belt” at the age of 18, were reasonably successful in competitions during high school and college, but now just keep your hand in at the dojo as a part-time instructor. Is it valuable or not?

Of course it’s valuable. Karate is a recognized development activity. It takes youth through a structured and disciplined and group-oriented series of challenges. Also, no question that having spent this much of your life on the activity, it has to get some airtime in your application.

More pertinently, which parts are valuable? What do you say? Is it valuable to say you can fight people and easily knock them down. Of course not. That’s a red flag. Is it valuable to say you can defend yourself in any situation? That’s not going to hurt your application, but it won’t help. Adcom doesn’t rate people on whether they can physically defend themselves — it’s not something that counts at business school or with the careers office or recruiters or in the business world for MBA graduates.

The value is in the discipline you learned, in the experience of setbacks and perseverance; in participating well with competitors and competition; in learning to manage adversity; in being part of a structured environment, and in learning to structure and manage your time (e.g. going to the dojo 5x a week on top of everything else.)

There may also be value to be had in the psychic development karate offers: exposure to alternative (oriental) philosophy, mindfulness, inner peace and self-reliance, and so on. If you are now a coach or trainer or mentor of the next generation, there is obvious admissions value in that.

There may be more. The point is, there is lots to say that points to a valid admissions “value claim” for you as a person and professional going forward. Once unearthed, you choose which parts to emphasize, and you move onto the next value activity, approaching it in the same way.

Do you know where the ‘empty calories’ are in your MBA admissions essay?

Let me quote wikipedia: “Empty calories are a measurement of the energy present in high-energy foods with poor nutritional profiles, typically from processed carbohydrates or fats. An empty calorie has the same energy content of any other calorie but lacks accompanying nutrients such as vitamins, dietary minerals, antioxidants, amino acids, or in the case of refined grains, fiber.”

Empty calories define most fast food, sugary drinks, and popular cereals — so much so that regulators have reigned in advertising low-food-value items to children. (Food conglomerates have responded by adding back vitamins, minerals, etc. to cereals and other prepared foods.)

Why do I raise this? Because an MBA admissions essay — like any other piece of writing — is a meal for the reader. The reader’s hope and quiet prayer is that the text will deliver the informational nutrients they are looking for, with little fat or waste.

Consider something like this: “My journey to this point has been challenging, but the lessons I learned have been most meaningful — I truly have seen that a new beginning is an opportunity to start again, that life’s challenges are the best way to show one’s capability and forge memorable experiences, and that through passion and perseverance one can make a difference in the world.”

Or this: “I believe the best leaders are those who do things for the right reasons, grounded in a thorough understanding of economics, business, strategy, and innovation. I want to be a leader who is open-minded, can manage complex situations, and empowers people.”

Forget the turgid writing and cliche’s-running-amok for a moment. That can be fixed. The point is, even if fixed, there is still nothing there. From the Adcom readers’ point of view there is no nutrition in the text, nothing that tells them anything interesting or specific or memorable about these applicants and why they should be admitted to b-school. There is no data, there is no record of action, no unique insights. Just words taking up space. That is, just empty calories.

The task of MBA essays is to explain your admissions value to Adcom, and you can’t achieve this via empty text. You must present nutrition-laden text, or expect to be dinged.

This means excoriating anything and everything that tends towards vacant, weary generalizations. Cut that to create space for reader nourishment — discussion of specific well-chosen experiences that show you in action, developing unique skills and fresh non-obvious insights about yourself, about your future aspirations, and about management and leadership.

‘Dedicated to the things that haven’t happened yet and the people who are about to dream them up’

I spent a few minutes today catching up with the Stanford GSB Dean’s “State of the School, Fall 2010″ message, which anticipates the GSB’s move into the new Knight Management Center in Spring 2011.

What caught my attention, from an MBA admissions perspective, is the inscription on the new cornerstone of the new center. How is that for clarity in what Stanford GSB is looking for? Dreaming up — and presumably then building — new things is, literally, the cornerstone of the institution.

So if you are applying to Stanford GSB, you need to have some idea of what (ambitious) business or organization or innovation you may dream up, why it’s important to the world, why you are the person to do it, why SGSB can expect you to succeed, and a sense of how they can help you.

Is this saying, “think small?” Is this saying, “comfortable career track?” “Sure, we want to educate you so you can be a trader in an I-bank, or telecoms strategy consultant…?” I think not. They are not demanding mainline entrepreneurship exactly, but they are demanding those ready, willing, and able to build big new things in the world.

It’s also worth spending the 4 minutes it takes to watch Dean Saloner’s presentation, below, because he integrates key elements in the business school education framework, from perspective to foundations to critical-analytical thinking to innovation to personal leadership in a very joined-up way. As an applicant, it’s worth pausing to think how this simple pattern can be used to structure stories and events in your own life that you are trying to tell Adcom about.

Answering the QS World MBA Tour’s admissions questions in 100 words or less

Topmba.com recently asked for my brief and succinct summary input for an upcoming story on MBA application essays and letters of recommendation. If nothing else it was a challenge in writing tightly. And as it turned out, it provides a summary of some key deliverables and concerns, so I thought I’d share the experience here:

What should/shouldn’t MBA applicants include in their admissions essays?
Applicants should include points that carry admissions value. What is value? Any attributes or experiences that are relevant to peer education and not common in the applicant pool; anything that will get you noticed or make you stand out as a worthwhile addition to the classroom, on campus, and one day in the alumni network. What not to include? Don’t praise the school (they know they’re good); don’t repeat items on your resume; don’t denigrate anyone or any organization; don’t whine about life’s obstacles or blame others. Finally, don’t state the obvious — if you are talking about water you needn’t add that it is also wet.

Who should/shouldn’t they ask for letters of recommendation?
Reco’s are Adcoms only reliable way of finding out what you are like in a professional environment. Therefore, do not ask one of an old professor, your yoga instructor, your priest and so on. You need a reco from your current work supervisor (if not, explain why not) and other reco’s should come from other current or past professional supervisors who know you well. Don’t go for someone with a great title, who hardly knows you. Whoever you get — make him or her give examples and specific instances to back up their claims about you. Brief them on your application content so their communication is consonant with your own. Ask them to to address and reassure Adcom on any weaknesses apparent in your resume, if applicable.

What are the biggest mistakes that many applicants make in their essays?
One common mistake is to try be like a “business school applicant.” There is no one such thing; you will just sound generic and boring. Be yourself, and you will sound genuine and alive and interesting-to-meet. Don’t forget to give specific examples which create interest for the reader. Further, it’s pointless to claim an experience or attribute without giving some proof (a specific example or event or data or awards that demonstrates the attribute is real.) Also, don’t imagine that your reader is a financial or technical person. Adcoms members have a real mix of backgrounds, but at heart they are human resources professionals, and MBA admissions is an HR function.

What are optional essays? Should applicants bother writing them, as they are optional?
Optional essays are used to mitigate a weakness or explain something that may be confusing about your background or career path. They are not a way to get more text in. It is a statement of strength as an applicant not to have to use the optional essay. Only use it if you have something specific to address, and when you’ve addressed it, stop writing — there is no requirement to go to full essay length.

The value of a bad boss in MBA admissions

Unless you are independently wealthy or have been lucky enough to work for yourself all your life (and most of us fall into neither category,) chances are you’ve had a bad boss or two along the way.

You know the type: the boss who sets ambiguous tasks and then micromanages them. Who offers a grunt when you ace a project, but chews you over for 20 minutes because of a minor error. The one who will take credit up the chain for great work you do, but won’t cover for you when deadlines slip. And so on.

I was reminded of this in profiling a client recently. He had been doing everything right, killing himself to complete complex operations/IT projects, plus studying nights for an M.S. degree and co-managing a young family. His boss committed all of the above evils and more. She would casually set him ‘by-close-of-business today” tasks late in the day, interfere in carefully nurtured team relationships he had built up over months, use fear of termination to crack the whip, and the list goes on.

At the first possible moment, he quit. Yay.

Listening to this phase of his life, I felt need to reach for the Kleenex. But I could offer some consolation. After the event, what he had was fabulous experience for his future role as a manager and leader, and it would play well in an MBA admissions essay. Why? Because if you have experienced having your motivation sapped, having to walk on eggshells around an idiot who controls you, having to grind your teeth in frustration at not being able to implement an obvious innovation — that is, if you have been poorly managed yourself, you have excellent insight into what not to do. And therefore, reversing all that a bad boss does, you have a good idea what kind of boss you should be.

Further, for MBA admissions essay or interview purposes, your bad-boss story is “proof” you have been through fundamental learning about management, have developed insights into how to handle people under you, and are therefore ready to manage effectively when your turn comes. If you have a story like this, tell it.

The business school campus visit, and how the HBS Director of Admissions writes about it

Keeping up with Adcoms’ blogs as I do (and I suggest MBA applicants do too) my eye stopped on this recent post by Dee Leopold, Director of Admissions at HBS.

It offers two things: First it clears up some of the shibboleths of who’s noticing what in your b-school visit and how it is weighed in admissions. (What is true of Harvard is broadly true of other schools too.) Second, just as important, it’s worth noting as a writing sample. Here’s the text:

“Lots of questions on the road from prospective applicants about visiting schools.

Answer: We always welcome visitors to campus. It’s beautiful here and we have lots to show you. Do you need to make a pilgrimage in order to send a signal to the Admissions Office? Absolutely not. Visiting campus has absolutely no impact on how your application is reviewed. It may have a gigantic impact on how enthusiastic you are about US - that’s where the value-added comes into play.

Are we going to ask you to sign-in to an information session? Yes. Do we use that list in the evaluation process? No. So why do we ask you to do it? To track whether these sessions have any impact on whether an attendee chooses to apply to HBS or not, i.e. standard market research. If we found out that no one who attended an info session chose to apply to HBS, you’d better believe that we would make some changes!

When may I visit classes? This is the tough question. For those applying in Round One, it’s not possible to visit a class before the October 1 deadline. Why? Our first year students begin classes in early September. Our first priority is for them to get settled into the classroom. We have limited seats designated for visitors in each class - and we could fill them every day of the year. The faculty likes for the first few weeks of the first semester to be “students only.” We rely on the students in sections to be hosts for our visitors - and they really aren’t ready to do that right away. Class visits will begin in mid-October; information about the sign-up process will be posted on our website.

Applying to business school(s) is expensive and stressful. The last thing you need is to make it a scavenger hunt in which you need have “visited campus” checked off the list.

So…the message is: We welcome you to visit HBS - but don’t think of this as a “command performance.”

The takeaways and more:

(a) Visiting is good because it will create in you a much sharper appreciation for the school and its particular form of MBA offering. It will help you refine your list of target schools, and make your applications essays more naturally enthusiastic and therefore convincing. But visiting is not a formal requirement and is not weighed by Adcom in deciding whether to admit or ding you.

Where possible, register your visit with Adcom. Note that campus visit programs only start when MBA programs begin (after Labor Day) and some programs like HBS delay class audits to allow new MBA cohorts to bed themselves down without distractions.

Use your time with admissions and/or school marketing reps wisely, that is, to ask pointed questions about particular aspects of the program or the school that are relevant to your career progress, so that you come away with specific information that will help you make the right school-choice decision, and then help you motivate this convincingly in your essays and interview.

By the way, the formal visit program will only take you so far. To go deeper into the school’s culture, get talking to students. If you walk up and say “Hi, I’m a prospective applicant, may I ask you about your experiences at this school so far …” it is likely you will get a friendly and informative response.

(b) I’m aware it’s dangerous to offer HBS blog text as a writing model because applicants will mimic this style. Do NOT do this. But it has elements worth noting. It’s informal-formal, like recorded speaking. There are no mistakes, but the copy is not stiff and overly “written.” In this way Dee comes across like someone you’d like to meet. Also note the the rhetorical question-and-answer style. It doesn’t always work, but when it does it is a superb device for getting information across quickly and clearly. Overall the text has a crisp, to-the-point feel, but it is not rushed or clipped. Your MBA admissions essays are not a blog, but information-laden crispness that suggests you are worth meeting is exactly what you are looking to achieve.

Haas’ ad for a new Executive Director of Full-Time MBA Admissions shines a light on Adcom’s roles and processes

Do you remember when you were in grade school and you suddenly came across your teacher out of school, in the supermarket or at a ball game, and you were completely tongue-tied, not fully realizing until that moment that they had lives out of the schoolroom?

Well, admissions officers also have lives and careers to manage, and sometimes they have to competitive apply for stuff too, as this advertisement for the post of Executive Director of Full-Time MBA Admissions at the University of California Berkeley shows.

The job spec opens an interesting window on what is seen as required to lead an Admissions office at a top business school, and is therefore worth a read by MBA applicants to Haas and beyond. The demands of the position are a bit more varied than the uninitiated might have guessed, and the competitive pressure is clear.

Key takeaway: These are busy people juggling important, multifaceted responsibilities. They are working in teams all the time. They are better at marketing and communication than you might think. So apply cogently. Make your value clear. Don’t try BS them or waste their time with trivia. Help them to help you.

The Executive Director, Full-Time MBA Admissions manages the admissions, recruitment and financial aid functions for the Haas School of Business Full-Time MBA Program.
