MBA Admissions: About You, About More Than You

The military style and ethos of management is usually best avoided in MBA admissions, because it is not subtle or complex enough for the real world of business. If Adcom is interested in your leadership style (and they are) they are interested in how you are able to motivate people without threats or force or heirarchy. To go up to someone’s desk and scream in their ear is hardly going to work in your office. In business, pulling rank usually does more harm than good.

However, occasionally there is something to be gleaned from the military, and here is a video worth two minutes of your time. It features Eric Greitens, a former Navy SEAL, now CEO of ‘The Mission Continues.’

 

He describes his epiphany during ‘Hell Week’ when it dawned on him: “This isn’t about me. This test is about my ability to lead and be of service to the people who are in that tent right now.” The irony is he then falls asleep…

Jokes aside, here’s the point from an MBA admissions perspective:

A lot of applicants describe corporate hazing of one type or another. That is, the long hours worked, vertical learning curves ascended, all-nighters pulled, jetlag endured, and so on — in terms of personal gain. “I suffered, I showed perseverance and came though it, and learned a lot, and now I’m a better person.” That’s okay as far as it goes.

But the real admissions jackpot comes from being able to see it and frame it in group terms. How the ‘pain’ was all about bearing the load with the rest of the group, and achieving goals for the group. That is, how your effort was about more than just you, therefore implying what you will do with your MBA will also be more than just about you.

In this regard, note items 2 and 3 on the MIT Sloan guidance (which enumerates principles equally true of all top tier MBA admissions.)

“We seek to enroll well-rounded individuals with the following characteristics:

  • Success in your professional endeavors (whether you are well into your career or a college senior)
  • Ability to collaborate to accomplish a common goal
  • Drive to inspire others to achieve success
  • Vision to seek alternative solutions to existing challenges
  • Pursuit of meaningful goals”

Reinvent Management to Get Noticed in the ‘Creative’ MBA Essay

Some schools, notably Chicago Booth, UCLA Anderson, and NYU Stern, ask for open, creative essays where you set the agenda and can submit (within reason, per guidlines) whatever you think is important. The test is (a) how you deal with unstructured situations, (b) whether you have any creativity/imagination ,and (c) what your broader communication skills are like.

It’s a heaven-sent opportunity to get yourself noticed, but only, of course, if you can do something notice-worthy. Of course this essay prompt causes more unhappiness among applicants than any other.

As an applications advisor, I find myself thinking about new and different ways to tackle these questions. The only sure principle is “pop” — can you stand out? As Adcoms keep telling us, it’s not about evaluation (almost everyone who applies is “good enough.”) It is about selection. If you pop and you’re not in a heavily oversubscribed applicant category, your application becomes hard to turn down.

Here’s one way to pop — a management innovation competition. As the Website blurb says:

“The Management Innovation Exchange, a project aimed at reinventing management for the 21st century, and HCL Technologies, a global IT services provider, are offering more than $50,000 in prizes for the best new game-changing management ideas. The HCL MBA M-Prize competition is open to all current graduate business school students and will honor “the best new idea for making organizations more adaptable, more innovative, more inspiring, and more socially accountable.

“One of the people involved in all this is Gary Hamel, director of the Management Lab at London Business School, the author of seminal management books including Leading the Revolution, and one of the most influential management thinkers around. This is what he had to say in a statement:

“Organizations around the world today are challenged to change in ways they have never imagined. Collectively and individually some of the world’s leading management thinkers and progressive CEOs are pushing themselves and their teams to answer the fundamental question: How do we invent ‘management 2.0?’ The HCL MBA M-Prize is not an intellectual exercise or a theory. We are looking for ideas we can test and make work in a real organization. We are looking to reinvent the future of management and let MBA students’ ideas play a critical role in making it work.

‘In addition to a $50,000 grand prize, the winner gets to lead a real-world management experiment, in effect testing the winning idea at a real company. There are also three additional prizes for the best management “hacks”-which the organizers describe as “a bold new idea or radical fix aimed at redistributing power, unleashing human capability and fostering renewal in organizations.”

“The deadline for submissions is Feb. 28. Ten to 15 finalists will be selected by April 15 and the winners will be announced on the MIX site on May 1. Entries will be judged on clarity of thought and originality, potential for impact, feasibility of implementation, and popularity.

“A bunch of the entries have already been posted on the M-Prize web site. One involves giving rank-and-file employees a say in big company decisions, such as mergers and acquisitions. Another proposes an internal market for management talent-allowing employees to choose their own supervisors and rewarding the best. A third suggests an online social network to solicit money-making ideas for the company, and giving a cut of the proceeds from any viable idea to the person who thought of it.

“Not a bad start, but only a start. Surely there must be hundreds of really smart ideas for fomenting the next great management revolution bubbling up in b-school. What’s yours?”

(Yes, it’s open only to current b-school students. But there nothing to stop you telling Adcom what your entry will be next year…)

‘I scored 700, should I retake the GMAT or focus on the rest of my application?

Two years ago I wrote a GMAT article on the Business Week b-school forum called ‘The Myth of the 800 GMAT,’ arguing that a geek-level GMAT score could be counterproductive when applying to professional business-management MBA training. It’s probably still up there somewhere, along with a firestorm of comments — gratifyingly mostly ‘agrees.’

Last year I blogged about it, and here we are again, and nothing has changed. Well … nothing much has changed. There is admittedly, every year, a slight inflation in the average GMAT score of matriculated students at top business schools, and for the elite schools the published average is now invariably over 700. (Obviously, half of matriculated applicants scored below the average mark.)

This causes students even with 700+ scores to retake the GMAT, in the bid for a further 20 or 30 points. Or even perfection.

Leaving the pros and cons of super-scores aside, yes 720 is better than 700, but is it the smart thing to aspire to — when the tradeoff is time lost to essays and other part of the application? Candidates think the higher they score, the better their chances of admission. It seems obvious but is it right?

Here’s how to think about it: The GMAT operates on a threshold principle. If you are applying to an elite school and you don’t have enough, then everything else you do and say will be in the shadow of that. What is enough? About 700, assuming Q/V balance, that is, 80th+ percentile in each. At this point (and maybe well below it, depending on GPA and other academic recognition,) Adcom will put a check mark next to your cognitive abilities and look for what else you offer.

So the GMAT is crucial — up to a point. It tells Adcom about your intellectual ability, and is particularly handy in that it facilitates easy comparison across institutions and undergraduate majors, and to some extent across cultures. If you are too far below the school’s average GMAT, yes, nothing else you are, do, or say will count. Every 10-point gain adds to your admissions prospects and move of 30 or so fundamentally changes which b-schools you can legitimately hope to get into.

But only up to a point: A higher GMAT won’t check any other box than “cognitively capable” that was already checked at around 700. There’s no benefit to keeping on hammering away at a nail that is already knocked in. Moreover, even a super-score is not going to save you if your recommendations are so-so, your essays are undeveloped, and you stumble in your interview.

It takes a mix of talents to get admitted to a competitive school, the same mix of talents it takes to be a good manager and leader. The operative term here is “mix.” Academic ability is just one of many items considered, along with leadership potential, team player profile, work experience, volunteer experience, profile diversity, and so on. Academic ability is definitely essential, but so are the other attributes. This reflects the multifaceted demands of a real business career.

So it makes sense to be very concerned with the GMAT until it is broadly within the guidelines of your target program. Then forget about it and spend time on other aspects of your application. People who obsess with improving their already 700+ score are short-changing the rest of their admissions profile.

As I tell my clients: ‘It’s like chopping the fingers off one hand while you paint the nails on your other. Don’t do it!’

The value of a bad boss in MBA admissions

Unless you are independently wealthy or have been lucky enough to work for yourself all your life (and most of us fall into neither category,) chances are you’ve had a bad boss or two along the way.

You know the type: the boss who sets ambiguous tasks and then micromanages them. Who offers a grunt when you ace a project, but chews you over for 20 minutes because of a minor error. The one who will take credit up the chain for great work you do, but won’t cover for you when deadlines slip. And so on.

I was reminded of this in profiling a client recently. He had been doing everything right, killing himself to complete complex operations/IT projects, plus studying nights for an M.S. degree and co-managing a young family. His boss committed all of the above evils and more. She would casually set him ‘by-close-of-business today” tasks late in the day, interfere in carefully nurtured team relationships he had built up over months, use fear of termination to crack the whip, and the list goes on.

At the first possible moment, he quit. Yay.

Listening to this phase of his life, I felt need to reach for the Kleenex. But I could offer some consolation. After the event, what he had was fabulous experience for his future role as a manager and leader, and it would play well in an MBA admissions essay. Why? Because if you have experienced having your motivation sapped, having to walk on eggshells around an idiot who controls you, having to grind your teeth in frustration at not being able to implement an obvious innovation — that is, if you have been poorly managed yourself, you have excellent insight into what not to do. And therefore, reversing all that a bad boss does, you have a good idea what kind of boss you should be.

Further, for MBA admissions essay or interview purposes, your bad-boss story is “proof” you have been through fundamental learning about management, have developed insights into how to handle people under you, and are therefore ready to manage effectively when your turn comes. If you have a story like this, tell it.

Turning a failure into an intelligent failure. Insight on how messups can play positively in MBA Admissions

MBA applicants are routinely asked “the failure question” either in MBA essays or interviews. It always takes more or less the same form: “tell us about a time you failed and what you learned.”

As I’ve written before here, and in my book, the test is not to see if you have any weaknesses or failures. Everyone does. It is to see whether you are mature enough to recognize your failures and so address the implied weaknesses. Also, failures are more likely to occur in new, challenging tasks, so if you present “no failures” you are simply telling Adcom that you haven’t been adequately challenged.

The other day I picked up an interesting take on failure — creating “intelligent failure” — in the article Are You Squandering Your Intelligent Failures? by Columbia Business School professor Rita McGrath, on the HBR Blog.

McGrath says: “Despite widespread recognition that challenging times place unpredictable demands on people and businesses, I still run across many managers who would prefer to avoid the logical conclusion that stems from this: failure is a lot more common in highly uncertain environments than it is in better-understood situations. Instead of learning from failures, many executives seek to keep them hidden or to pretend that they were all part of a master plan and no big deal. To those executives, let me argue that an extraordinarily valuable corporate resource is being wasted if learning from failures is inhibited.

“Naturally, to an executive raised on the concept of “management by exception,” any failure at all seems intolerable. This world view is reinforced by the widespread adoption of various quality techniques, for instance, six sigma, in which the goal is to stamp out variations (by definition, failures) in the pursuit of quality…

“Failures are crucial to the process of organizational learning and sense-making. Failures show you where your assumptions are wrong. Failures demonstrate where future investment would be wasted. And failures can help you identify those among your team with the mettle to persevere and creatively change direction as opposed to pig-headedly charging blindly ahead. Further, failures are about the only way in which an organization can re-set its expectations for the future in any meaningful way.”

The point McGrath is making is failure is a route (perhaps, the route) to learning and future improvement. But not all failures have learning attached. One needs to set reasonable prior fail-safe mechanisms in place, and then interrogate a failure afterwards, to make a failure useful as learning. This turns it into an “intelligent failure.”

If you can show the MBA Adcom that you did this, that you didn’t just fail dumbly, or have turned a dumb failure into an intelligent failure, your essay will shine in all the right ways.

What is an MBA admissions resume, and how is it different from a regular resume?

Many b-school ask for a resume as part of the applicant’s package. Fair enough. It is professional school and they want to see your professional record. But, in fact, MBA admissions resumes do make subtly different demands and it’s crucial to know what these are (see below).

However, of course much is also identical in a normal resume and an MBA admissions resume, so you should start by getting your resume as good as it can be as per conventional requirements. There are thousands of guides to this, many free on the Web. I won’t dwell on the principles at length here, but be certain to take note of at least these basic points.

A resume should:

  • Be in reverse chronological order, education last
  • Contain tight clauses rather than full sentences, and not use the first person singular
  • Start items with verbs: “Managed at team of…”; “Assigned priority to …”; and so on
  • Contain evidence, particularly quantitative amounts of budget managed or people supervised, etc.
  • Not contain obvious age, gender, race or other similar bio-data. (More latitude allowed in Europe)
  • Be easy on the eye (text at readable point size; layout not too dense)
  • Be absolutely, completely error-free

Those are the basics. And this is first base for Adcom too. They want to see you can do this common business communications task effectively.

Once you have that, then it’s time to adapt it to the needs of MBA admissions particularly. Good resume builders will always advise you to show as much experience relevant to the job you are applying for as you can. This it true of an MBA admissions resume too, only doubly so, because doing an MBA heavily implies that you will be transitioning to or accelerating quickly along a management path. It applies a leap in career.

The mistake that most of my clients make on their first draft is to proudly present their past experiences and achievements, which are very often technical or specific to the field they are leaving. Success is always good, but MBA Adcoms don’t really care whether you cracked a complex software conundrum or isolated a biological compound or develped prefabricated housing units. What they care about is whether you will make a good manager or leader, that is, the management portion that was there (or is implied potential) in what you did.

So that is where you should focus: the management, leadership, organizational (teamwork) or innovation implications of your past experience. Don’t say: “Developed molecular compound BN6R in 3 months using ‘BitPro’ software analytics.” Say: “Was part of team that developed unique molecular compound; led presentation to the Board; liaised with company PR in media announcement.” And so on.

The other key part of making your resume an MBA admissions resume is to work carefully with the knowledge that, unlike a typical employer, Adcom has various overlapping sources of information about you - not least all your file data. So you want to augment that rather than simply repeating it, in order to get your file data, resume, and essays to elegantly dovetail rather than simply overlap.

Obviously, your resume must not leave out the basic resume attributes: dates, places, company names, and so on, even if this is already in your file data. But there are often ways to cut out repeating subsidiary information - names of products or service units and so on - that often just “block up” a resume. This should leave space to go longer on quantitative evidence of (management-oriented) experiences and successes. In fact, I counsel admissions clients to put as much quantitative data in the resume as they realistically can which, in turn, frees up the essays to be a little more personal and reflective.
